📚 IGCSE AQA Business: Strategic Management – Key Points | IGCSE AQA
Strategic management is the process by which a business sets long-term goals, analyses its internal and external environment, and implements decisions to achieve a sustainable competitive advantage. It answers the fundamental question: 'Where do we want to go, and how will we get there?'
For IGCSE AQA Business, you need to understand key models like SWOT, Ansoff, and Porter, as well as how businesses grow and compete in a global market.
1. What is Strategy? |
Strategy is a long-term plan of action designed to achieve a particular goal. It involves deciding where to compete, how to compete, and what resources are needed. Unlike tactics, which are short-term and operational, strategy sets the overall direction for the entire business.
A clear strategy helps a business respond to changes in the market, allocate resources efficiently, and align all departments towards a common objective. Without a strategy, a business may drift and lose focus.
- Corporate strategy: overall purpose and scope of the whole organisation.
- Business strategy: how to compete successfully in a particular market.
- Functional strategy: how individual departments support the business strategy.
2. The Strategic Management Process |
The strategic management process typically involves four stages: strategic analysis, strategic choice, strategic implementation, and strategic evaluation. This structured approach helps managers make informed, logical decisions rather than relying on instinct.
First, managers analyse the internal and external environment. Then they generate and select the most suitable strategic options. Implementation involves putting the plan into action, allocating budgets, and managing change. Finally, evaluation monitors progress and makes adjustments if necessary.
Strategic Analysis → Strategic Choice → Strategic Implementation → Strategic Evaluation
3. SWOT Analysis | SWOT 分析
SWOT analysis is a tool used to identify the internal Strengths and Weaknesses of a business, along with external Opportunities and Threats. It helps managers build on strengths, minimise weaknesses, seize opportunities, and defend against threats.
- Strengths: internal factors that give the business an edge, such as a strong brand or loyal workforce.
- Weaknesses: internal limitations like outdated technology or high staff turnover.
- Opportunities: favourable external trends, e.g., a growing market or new export destinations.
- Threats: external challenges such as new competitors, economic downturn, or legal changes.
For AQA, you should be able to construct a basic SWOT grid and use it to evaluate a business's strategic position. Remember that strengths and weaknesses are internal and controllable; opportunities and threats are external and uncontrollable.
4. The Ansoff Matrix |
The Ansoff Matrix helps businesses decide their growth strategy by looking at whether they sell new or existing products in new or existing markets. It outlines four possible growth strategies, each carrying different levels of risk.
(Medium Risk) |
| New Markets 新市场 | Market Development 市场开发 (Medium Risk) | Diversification 多元化 (High Risk) |
- Market penetration: sell more existing products to existing markets, e.g., through promotions or loyalty schemes. Least risky.
- Product development: sell new or improved products to existing customers. Medium risk.
- Market development: sell existing products to new markets, e.g., opening in a new country.
- Diversification: sell new products to new markets. Highest risk, but can spread risk across different industries.
5. Porter's Five Forces |
Porter's Five Forces analyse the competitive environment of an industry. This model helps a business understand the attractiveness and likely profitability of a market, guiding strategic decisions.
- Threat of new entrants: how easy it is for new competitors to enter the market. High barriers (e.g., high capital requirements, patents) reduce the threat.
- Bargaining power of suppliers: the power suppliers have to raise prices. Fewer suppliers means higher power.
- Bargaining power of buyers: the ability of customers to drive prices down. Large, concentrated buyers can demand discounts.
- Threat of substitute products: the availability of alternative products or services that can replace yours.
- Competitive rivalry: the intensity of competition among existing firms. More rivals mean lower profit potential.
When the forces are strong, the industry is less attractive. Businesses can use this analysis to position themselves where competitive pressures are weaker or to shape the forces in their favour.
6. Competitive Advantage |
Competitive advantage is the ability of a business to outperform its rivals. It can come from lower costs, differentiated products, or a focused niche. Michael Porter identified two generic strategies: cost leadership and differentiation.
- Cost leadership: being the lowest-cost producer in the industry. This can be achieved through economies of scale, tight cost control, or proprietary technology.
- Differentiation: offering a product or service that is perceived as unique. This allows a business to charge a premium price, covering the extra costs of distinctiveness.
A business must choose one clear strategy to avoid being 'stuck in the middle', which means having no clear advantage and underperforming. Additionally, a focus strategy targets a narrow market segment with either low cost or differentiation.
7. Growth Strategies: Organic vs. Inorganic |
Businesses can grow in two main ways: organic (internal) growth and inorganic (external) growth. Each has its own advantages, risks, and suitability depending on the context.
- Organic growth: expanding a business by increasing output, developing new products, or entering new markets using internal resources. It is slower but less risky and easier to control.
- Inorganic growth: expanding through mergers, takeovers, or strategic alliances. It allows rapid entry into new markets or acquisition of new capabilities but is more expensive and complex to manage.
Organic growth often preserves the business culture and avoids integration problems, while inorganic growth can quickly eliminate a competitor or gain valuable assets.
8. Mergers, Takeovers, and Joint Ventures |
These are common inorganic growth methods. A merger occurs when two businesses agree to join together to form a single new company. A takeover (or acquisition) happens when one business buys another, often against its will. A joint venture is when two or more firms collaborate on a specific project without fully merging.
- Horizontal integration: merging with a competitor in the same industry and stage of production. Reduces competition and gains market share.
- Vertical integration: merging with a business at a different stage of the production chain (backward with a supplier, forward with a distributor). Improves control over the supply chain.
- Conglomerate integration: merging with an unrelated business. Spreads risk across different markets.
Joint ventures share risks, costs, and rewards. They are especially useful when entering a foreign market, as a local partner provides market knowledge and connections.
9. Globalisation and International Strategy |
Globalisation refers to the increasing integration of world economies, allowing businesses to operate on an international scale. This presents both opportunities and threats, and businesses must decide on an appropriate international strategy.
- Opportunities: access to larger markets, economies of scale, lower production costs by operating in low-cost countries, and spreading risk across multiple countries.
- Threats: intense global competition, cultural and language barriers, exchange rate fluctuations, and adapting to different legal systems.
International strategies range from exporting (low risk, low control) to licensing, franchising, joint ventures, and wholly owned subsidiaries (high risk, high control). Multinational corporations often adopt a global strategy (standardised product worldwide) or a multi-domestic strategy (adapted to local tastes).
10. Evaluating Strategic Options |
After generating several strategic options, managers must evaluate them against set criteria. Typical criteria include suitability, acceptability, feasibility, and alignment with the business's mission and objectives.
- Suitability: Does the strategy address the key issues identified in the SWOT analysis? Does it fit the external environment and internal capabilities?
- Acceptability: Will stakeholders (shareholders, employees, customers) support it? Does it meet risk and return expectations?
- Feasibility: Do we have the necessary finance, skills, technology, and resources to implement it?
Techniques like cost-benefit analysis, decision trees, and scenario planning can be used to quantify outcomes and manage risk. Ultimately, the chosen strategy must provide a clear path towards a sustainable competitive advantage.
