📚 IGCSE Edexcel Business: Mastering Inventory Management | IGCSE Edexcel
Inventory management is a core topic in IGCSE Edexcel Business. It examines how a business controls the flow of goods from production through to sale, and how that control affects cash flow, customer satisfaction and profitability. Effective inventory control means balancing the cost of holding stock against the risk of running out of it - a trade-off that appears again and again in exam questions on operations, finance and competitiveness. This article breaks down every essential concept, from the four types of stock and the costs of holding it, to inventory control charts, buffer stock calculations, Just-in-Time production and the technology now used to manage stock, with clear bilingual explanations to help you reach the top grades.
1. What Is Inventory? |
Inventory, also called stock, refers to the goods and materials that a business holds with the intention of selling them or using them in for production. It includes items sitting on shop shelves, piled in warehouses, stacked in factory storerooms, or even in transit between a supplier and a business. Inventory is a current asset on the balance sheet, which means it is expected to be converted into cash within a year.
For a retailer such as a supermarket or a clothing shop, inventory is simply the stock of finished goods available for customers to buy. For a manufacturer, the picture is wider: inventory also includes raw materials waiting to be used, components bought from suppliers, and partially completed items that are still on the production line.
Effective inventory management therefore means having the right type and quantity of stock, in the right place, at the right time - enough to satisfy customer demand, but not so much that it ties up large amounts of capital and creates unnecessary cost. It is a classic example of a trade-off, and it links directly to cash flow, working capital and competitiveness.
2. The Four Types of Stock |
Edexcel expects you to be able to name and explain the different types of stock a business may hold. Each type plays a different role in the production and selling process, and each carries its own risks.
| Type of stock | Meaning | Example |
| Raw materials | 原材料 | Basic inputs not yet processed | Flour for a bakery; timber for a furniture maker |
| Work in progress | 在制品 | Part-finished goods still being made | A half-assembled bicycle on the line |
| Finished goods | 成品 | Completed items ready for sale | Boxed phones in a warehouse |
| Consumables / components | 消耗品与零部件 | Items used up in operations or built into products | Cleaning materials; screws; packaging |
A manufacturer typically holds all four types, while a pure retailer usually holds only finished goods and consumables such as carrier bags and till rolls.
3. Why Businesses Hold Stock |
Holding stock is not simply a habit - it delivers specific operational benefits. The most important reason is to meet customer demand: if a customer cannot find the product they want, they will often buy from a competitor instead, and the sale, plus future loyalty, may be lost forever.
Stock also acts as a buffer against uncertainty. Suppliers may deliver late, machines may break down, or demand may spike unexpectedly for seasonal reasons such as Christmas or exam season. A buffer of stock keeps production and sales running smoothly when something goes wrong.
- Meeting unexpected or seasonal increases in demand |
- Covering lead times between ordering and delivery |
- Avoiding production stoppages caused by shortages |
- Taking advantage of bulk-buy discounts |
- Protecting against future price rises by buying now | 趁当前价格采购以规避未来涨价
- Improving customer service and reputation for reliability |
Buying in bulk often earns a quantity discount and lowers the unit cost, but it also increases storage costs and the risk of stock becoming obsolete before it is sold. This is the central trade-off you should be ready to evaluate in your answers.
4. The Costs of Holding Too Much Stock |
Stock is often described as money sitting on a shelf: every unit held costs the business something, even before it is sold. The most significant cost is the opportunity cost of tied-up capital - money spent on stock cannot be used to pay off debt, buy new machinery, or fund a marketing campaign.
Physical storage brings further costs. Warehouses must be rented, heated, lit and secured; insurance premiums rise with the value of stock held; and staff are needed to receive, move, count and record goods. Handling and administration add up quickly.
- Storage, rent, lighting and security |
- Insurance and handling costs |
- Capital tied up - lost opportunity to invest elsewhere |
- Obsolescence, for example technology or fashion items |
- Deterioration or spoilage of perishable items |
- Shrinkage: theft, damage and record errors |
For a business selling fresh food or fast-moving technology, the cost of obsolescence can be devastating: unsold stock may have to be discounted heavily or thrown away entirely, wiping out any profit margin.
5. The Costs of Holding Too Little Stock |
Running out of stock creates its own set of problems, and students often forget to mention these. The most immediate consequence is a lost sale: the customer goes elsewhere, and the business earns nothing on that transaction.
The damage can be longer lasting than a single lost sale. A customer who cannot buy what they want may form the impression that the business is unreliable, and may not return. For industrial buyers, a missing component can halt an entire production line, causing idle labour costs and missed delivery deadlines to their own customers.
- Lost sales and lost future customer loyalty |
- Damage to reputation and brand image |
- Production stoppages and idle workers |
- Emergency orders at higher prices and delivery charges |
- Loss of quantity discounts from bulk buying |
- Inability to respond to a competitor's promotion |
The ideal is a balance: enough stock to satisfy normal and reasonably expected demand, plus a safety margin, without over-committing cash. This balance is exactly what an inventory control chart helps a business to plan.
6. Inventory Control Charts |
An inventory control chart, or stock control chart, is a graph that shows the level of stock a business holds over time and indicates when new orders should be placed. The horizontal axis shows time and the vertical axis shows the quantity of stock in units. The stock level falls steadily as goods are sold or used, then jumps up vertically when a delivery arrives, producing the familiar sawtooth pattern.
Four key lines and two key gaps appear on the chart, and you should be able to label and explain each of them precisely in the exam.
- Maximum stock level | 最高库存水平 - the upper limit the business does not want to exceed, because storage space is limited and costs rise.
- Minimum stock level | 最低库存水平 - the point below which stock should not normally fall.
- Reorder level | 再订货点 - the stock level at which a new order is triggered.
- Buffer stock | 缓冲库存 - the safety stock kept to absorb unexpected demand or late delivery.
- Lead time | 前置时间 - the time between placing an order and receiving the goods.
- Reorder quantity | 再订货量 - how much is ordered each time.
The reorder level is deliberately set higher than the buffer stock so that, even if demand is stronger than expected and the supplier is slower than usual, the delivery should still arrive before the buffer stock is exhausted.
7. Key Inventory Calculations |
Edexcel includes simple calculations on stock control, usually worth a small number of marks. The formulas below are the ones most commonly taught, and they all depend on knowing the average, maximum and minimum rates of usage and lead times.
Reorder level = Maximum usage × Maximum lead time
Buffer stock = Reorder level − (Average usage × Average lead time)
Maximum level = Reorder level + Reorder quantity − (Minimum usage × Minimum lead time)
Inventory turnover = Cost of sales ÷ Average inventory
Worked example: a business uses 200 units a week on average, a maximum of 300 units and a minimum of 150 units. Average lead time is 2 weeks, maximum 3 weeks and minimum 1 week. It orders 1,000 units at a time.
Reorder level = 300 × 3 = 900 units. Buffer stock = 900 − (200 × 2) = 500 units. Maximum level = 900 + 1,000 − (150 × 1) = 1,750 units. The business therefore places an order whenever stock falls to 900 units, and works with a permanent safety margin of 500 units.
A higher inventory turnover figure generally indicates that stock is being sold and replaced quickly, which reduces the risk of obsolescence and improves cash flow. Always show your working - method marks are often awarded even when the final figure is wrong.
8. Just-in-Time (JIT) Production | 准时制(JIT)生产
Just-in-Time is a stock control method in which materials and components arrive exactly when they are needed in the production process, so that very little stock is held. Instead of keeping large warehouses full of parts, the business works closely with suppliers who deliver frequently and reliably in small quantities.
The main advantage is cost. Money that would otherwise be tied up in stock is released for other uses, storage space is reduced or eliminated, and the risk of obsolete or spoiled stock almost disappears. Quality also tends to improve, because problems on the line are spotted immediately rather than being hidden behind piles of buffer stock.
However, JIT is demanding. It requires reliable suppliers, accurate demand forecasting, an efficient IT system and good communication along the supply chain. Any disruption - a strike, a transport problem, a bad weather event or a global supply crisis - can stop production entirely, because there is no buffer to fall back on. Small businesses may also lack the bargaining power to insist on frequent, small deliveries.
9. JIT versus Just-in-Case |
The traditional alternative to JIT is Just-in-Case, sometimes called JIC, where a business holds substantial stock as protection against uncertainty. Neither approach is automatically better: the right choice depends on the industry, the reliability of suppliers and the cost of running out.
| Stock held | Very low | High |
| Capital tied up | Minimal | Large |
| Storage costs | Low | High |
| Risk of stockout | Higher if suppliers fail | Lower |
| Ability to handle demand spikes | Limited | Strong |
| Supplier relationship needed | Very close and reliable | Standard |
In evaluation questions, avoid saying that JIT is simply "better". A stronger answer explains that JIT suits businesses with predictable demand, dependable suppliers and expensive storage, while JIC suits businesses where a stockout would be catastrophic - for example a hospital or a manufacturer of safety-critical components.
10. Waste, Obsolescence and Shrinkage |
Good inventory management is also about reducing waste. Stock rotation matters enormously in sectors such as food retail, where goods must be sold in the order they were received. The FIFO rule - first in, first out - ensures older stock leaves the warehouse before newer deliveries, minimising spoilage.
Shrinkage is the term for stock that is lost through theft, damage, fraud or administrative error. It is a hidden cost that directly reduces profit, since the business paid for the goods but never received any revenue from them. Common responses include tighter security, CCTV, clearer stock records, regular stocktaking and better staff training.
Businesses increasingly link waste reduction to wider goals of sustainability and corporate social responsibility. Reducing surplus stock lowers packaging waste, transport emissions and disposal costs, which can improve a brand's reputation as well as its margins.
11. Technology and Inventory Management |
Technology has transformed stock control, and Edexcel questions often reward candidates who can link technology to efficiency and accuracy. Electronic point of sale, or EPOS, systems scan barcodes at the till and automatically update the stock record and trigger reorders when levels fall below a set figure.
Radio frequency identification, or RFID, takes this further by using tags that can be read in bulk without a direct line of sight, making full warehouse stocktakes possible in minutes rather than days. Automated warehouses use robots and conveyor systems to pick and move goods, reducing labour costs and human error.
- EPOS improves accuracy and speeds up checkout | EPOS
- Barcodes and RFID enable fast, bulk stocktaking | 条码与 RFID 实现快速批量盘点
- Inventory software generates automatic reorder alerts |
- Data analytics improves demand forecasting |
- Online systems link stock across shops and websites |
- Automation cuts labour costs but requires high investment |
The drawback is cost and dependence. Advanced systems require significant capital investment, staff training and reliable IT infrastructure, and a system failure can disrupt the whole supply chain. Smaller businesses may find simpler, cheaper methods more appropriate.
12. Exam Technique and Evaluation |
In Edexcel IGCSE Business, inventory questions usually begin with command words such as "state", "identify" or "calculate" for knowledge marks, then move to "explain" and finally to "analyse" or "evaluate", which carry the highest marks. You must adjust the depth of your answer to match the command word.
