📚 IGCSE Business: Lean Production Revision Notes | IGCSE
Lean production is an approach to manufacturing that focuses on minimising waste within a production system while simultaneously maximising productivity. It involves using fewer resources, reducing defects, and responding rapidly to customer demand. Originating from the Toyota Production System, these techniques are now widely adopted across various industries globally, helping businesses become more efficient and competitive.
1. What is Lean Production? |
Lean production is a systematic method for waste elimination within a manufacturing system without sacrificing productivity. It aims to create more value for customers with fewer resources. The core idea is to produce goods using the exact amount of raw materials, time, and labour required — nothing more, nothing less.
Unlike traditional mass production, which often relies on large batch sizes and high inventory levels as buffers, lean production seeks to achieve a smooth flow of work with minimal interruptions. Every step in the process is examined to ensure it adds value to the final product.
2. The Concept of Waste (Muda) | 浪费的概念(Muda)
Central to lean production is the identification and elimination of waste, known as 'muda' in Japanese. Waste is any activity that consumes resources but creates no value for the customer. Toyota identified seven common types of waste, which are still taught in IGCSE Business.
Overproduction: producing more than customers demand, leading to excess inventory and storage costs.
Waiting: idle time when workers or machines are not adding value, such as delays between production stages.
Transport: unnecessary movement of materials or products between processes, which adds no value and may cause damage.
Inappropriate processing: using overly complex equipment or processes when simpler ones would suffice, wasting resources.
Unnecessary inventory: holding raw materials, work-in-progress, or finished goods beyond immediate needs, tying up cash and space.
Unnecessary motion: any movement of people that does not add value, such as bending, reaching, or walking unnecessarily.
Defects: production of faulty items that require rework or are scrapped, wasting materials, labour, and time.
3. Just-in-Time (JIT) Production | 准时制生产(JIT)
Just-in-time is a lean production technique where materials and components arrive exactly when they are needed in the production process. This minimises or eliminates the need to hold buffer stock. The goal is to have zero inventory, which dramatically reduces storage costs and the risk of obsolescence.
JIT requires excellent coordination with suppliers, who must deliver high-quality materials frequently and on short notice. This often means building long-term, reliable relationships with a small number of local suppliers.
While JIT can improve cash flow and efficiency, it leaves the business vulnerable to supply chain disruptions. A strike, natural disaster, or transport delay can halt production entirely because there is no spare stock.
4. Kaizen – Continuous Improvement | Kaizen –
Kaizen is a Japanese term meaning 'change for the better' or continuous improvement. It involves every employee, from top management to shop-floor workers, constantly looking for small, incremental improvements in processes, quality, and efficiency.
Unlike radical changes that are imposed from above, Kaizen encourages suggestions from workers who operate the processes daily. Regular team meetings, called quality circles, are often used to discuss problems and propose solutions.
The philosophy behind Kaizen is that many small improvements can accumulate into substantial gains over time. It also promotes a company culture of empowerment and teamwork, which can boost morale and job satisfaction.
5. Kanban System |
Kanban is a visual scheduling system that controls the flow of work in lean production. The word 'kanban' translates to 'signboard' or 'billboard'. It typically uses cards or electronic signals to indicate when more parts or materials are needed, effectively creating a pull system driven by actual demand.
In a pull system, production is initiated only when there is demand from the next stage of the process or from the customer. This contrasts with a push system, where goods are produced according to a forecast and pushed onto the next stage regardless of immediate need.
Kanban helps reduce overproduction and excess inventory by aligning production exactly with consumption. It also makes problems such as bottlenecks or defects highly visible, enabling quick corrective action.
6. Cell Production |
Cell production is a method of organising the factory floor where workers are grouped into cells, each responsible for producing a complete unit of a product or a major component. Instead of a traditional assembly line where a worker repeats a single task, workers in a cell are multi-skilled and rotate among tasks.
This approach improves flexibility and employee motivation because workers feel a greater sense of ownership over the product. It also reduces the time wasted in moving items between separate departments, thereby increasing efficiency.
Cells can often spot defects more quickly and respond to custom orders with greater agility. The layout is often U-shaped to minimise walking distance and facilitate communication among team members.
7. Benefits of Lean Production |
Reduced waste and lower costs: by eliminating muda, businesses can lower raw material usage, storage expenses, and disposal costs, directly improving profit margins.
Improved quality: techniques like Kaizen and cell production encourage constant checking and improvement, leading to fewer defects and higher customer satisfaction.
Greater flexibility: lean systems can respond more quickly to changes in consumer tastes or demand, as production runs are shorter and easier to adjust.
Enhanced workforce motivation: employees are involved in problem-solving and decision-making, which can lead to a more engaged and productive workforce.
Faster time to market: streamlined processes and reduced waiting times enable new products to reach customers more quickly, giving a competitive edge.
8. Limitations of Lean Production |
High initial investment and training costs: implementing lean often requires re-training staff, redesigning the factory layout, and investing in new technology, which can be expensive.
Supplier dependency: JIT relies heavily on reliable and punctual suppliers. Any failure on the supplier's part can grind production to a halt.
Low tolerance for disruptions: lean systems operate with minimal buffer stock, so they are extremely vulnerable to unexpected events like strikes, weather, or machinery breakdowns.
Employee resistance: constant change and the pressure to find improvements can cause stress among workers. Some may resist the cultural shift required for methods like Kaizen.
Not suitable for all businesses: lean methods may not work well for businesses with highly variable demand or those producing custom, one-off products where mass production principles don't apply.
9. Lean Production vs. Traditional Mass Production |
Traditional mass production focuses on producing large quantities of standardised items using automated assembly lines and holding significant buffer stock to prevent stoppages. Workers typically specialise in one repetitive task, and quality control is often done at the end of the line.
Lean production, in contrast, uses a pull system to produce only what is needed, when it is needed. It employs techniques such as cells and multi-skilled workers to increase flexibility. Quality is built into the process through continuous improvement rather than being inspected at the end.
The drive to reduce all forms of waste in lean production often leads to lower unit costs and shorter lead times. However, mass production can still be effective for products with highly stable and predictable demand that require continuous, high-volume output.
10. Real-World Examples |
Toyota is widely regarded as the pioneer of lean production. Its system, which includes JIT, Kanban, and Kaizen, enabled the company to build high-quality cars efficiently and respond quickly to market shifts, helping it become one of the world's largest automakers.
Many fast-food restaurants apply lean principles by preparing food to order and keeping minimal prepared stock. This reduces waste from unsold food and ensures freshness, echoing JIT in manufacturing.
In technology, Dell Computers famously used a build-to-order model, maintaining very low inventory and assembling PCs only when customer orders were received. This dramatically cut storage costs and allowed customisation.
