In IB Business Management and Edexcel A-Level Business, Porter's Five Forces is a fundamental framework for analysing the competitive dynamics and profitability of an industry. Developed by Michael E. Porter in 1979, this model helps businesses and students assess the attractiveness of a market by examining five key forces that shape competition. Mastering this tool is essential for exam success, as it frequently appears in structured questions, case study analyses and evaluation tasks.
1. What is Porter's Five Forces? |
The Five Forces model identifies the five competitive forces that determine the long-term profit potential of an industry: the threat of new entrants, the bargaining power of suppliers, the bargaining power of buyers, the threat of substitute products or services, and the intensity of rivalry among existing competitors. By evaluating these forces, a business can develop strategies to position itself more favourably.
The framework was first published by Michael E. Porter of Harvard Business School in the Harvard Business Review article "How Competitive Forces Shape Strategy" (1979), and was later refined in "The Five Competitive Forces That Shape Strategy" (2008). It builds on industrial organisation economics, which argues that the structure of an industry shapes the behaviour of firms within it, and therefore shapes their profitability.
A crucial point for exam answers is the direction of the relationship: strong forces squeeze margins, while weak forces allow firms to earn above-average returns. The model therefore measures the attractiveness of an industry, not the strength of one company.
Industry Profit Potential ⇌ 1 ÷ (Entrant Threat + Supplier Power + Buyer Power + Substitutes + Rivalry)
2. The Five Forces at a Glance |
Before analysing each force in depth, it helps to memorise the five forces, the central question each one asks, and the factors that make each force stronger. Table 1 summarises this for quick revision.
|---|---|---|---|---|---|
| Threat of New Entrants | 新进入者威胁 | How easy is it to enter? | Low barriers to entry, weak brand identity, easy access to distribution | 低进入壁垒、品牌认同弱、分销渠道易得 |
| Bargaining Power of Suppliers | 供应商议价能力 | Who controls key inputs? | Few suppliers, high switching costs, no substitutes for inputs | 供应商少、转换成本高、投入品无替代 |
| Bargaining Power of Buyers | 购买者议价能力 | Who controls the price?
| Threat of Substitutes | 替代品威胁 | What else can customers buy instead?
| Intensity of Rivalry | 现有竞争强度 | How fierce is the fight today?
3. Force 1: Threat of New Entrants |
New entrants bring extra capacity, new market share ambitions and often fresh price competition, which erodes the profits of incumbents. The strength of this force depends almost entirely on the height of barriers to entry - the obstacles that make it costly or difficult for a new firm to join the industry.
Common barriers to entry include economies of scale, high capital requirements, strong brand loyalty, patented technology, exclusive access to distribution channels, government licences and regulation, the experience curve, and the credible threat of retaliation from incumbents such as predatory pricing.
- Economies of scale 规模经济: a new entrant must either enter large or accept a cost disadvantage.
- Capital requirements 资本需求: high fixed investment in plant, technology or marketing deters small firms.
- Brand loyalty 品牌忠诚: customers in industries such as soft drinks or smartphones rarely switch quickly.
- Legal barriers 法律壁垒: patents, licences, planning permission and safety standards raise entry costs.
- Retaliation 报复威胁: incumbents may cut prices or increase advertising to defend share.
A useful analytical test for evaluation questions is whether an entrant's expected profit is positive after entry. If the expected post-entry profit is negative, entry is rationally deterred.
Expected Entry Profit = (Post-entry Profit × Probability of Success) − Cost of Entry
4. Force 2: Bargaining Power of Suppliers |
Suppliers gain power when they can raise prices, reduce quality or restrict supply without losing customers. Powerful suppliers capture a larger share of the value created in the industry, pushing up costs for firms and reducing their margins.
Supplier power is high when the supplier group is more concentrated than the industry it sells to, when the input is unique or highly differentiated, when switching costs are high, when there are no readily available substitute inputs, when the supplier threatens forward integration into the buyer's business, and when the industry is not an important customer for the supplier.
Typical strategic responses include multi-sourcing to avoid dependence on one supplier, backward vertical integration, long-term contracts that fix prices, standardising components so they can be bought from many vendors, and designing products that use easily available raw materials.
- Concentration 集中度: a few large suppliers can dictate terms.
- Switching costs 转换成本: retooling or retraining makes changing supplier expensive.
- Forward integration threat 前向一体化威胁: a supplier could sell directly to end customers.
- Importance of volume 采购量重要性: if the buyer buys little, the supplier has little incentive to negotiate.
5. Force 3: Bargaining Power of Buyers |
Buyers - whether consumers or industrial customers - are powerful when they can force prices down, demand higher quality or more service, and play competitors against one another. In highly concentrated retail markets, a handful of large buyers can dictate terms to hundreds of small producers.
Buyer power increases when purchases are large and concentrated relative to the seller's total sales, when the products are standardised or undifferentiated, when switching costs are low, when buyers earn low profits and are therefore price sensitive, when buyers can credibly threaten backward integration, and when buyers are fully informed about prices and costs.
The internet has sharply increased buyer power in many consumer markets by making price comparison instant and switching between suppliers a single click away. Businesses respond with differentiation, brand building, loyalty schemes, bundling and personalised service to reduce price sensitivity.
- Low differentiation 低差异化: commodity products force competition on price alone.
6. Force 4: Threat of Substitutes |
A substitute is a product or service from a different industry that performs the same function for the customer. Substitutes place a ceiling on the prices an industry can charge: if prices rise too far, customers switch to the alternative.
The threat is high when the substitute offers an attractive price-performance trade-off, when the buyer's switching cost is low, and when the buyer is willing to change behaviour. Classic examples include video conferencing substituting for business air travel, plant-based drinks substituting for dairy milk, streaming services substituting for cinema tickets, and electric scooters substituting for short car journeys.
Students frequently confuse three different things, and examiners penalise this. Table 2 clarifies the distinction.
|---|---|---|---|---|---|
| Rival | 现有竞争者 | Same industry, similar product | 同一行业、相似产品 | Two supermarket chains | 两家连锁超市 |
| New entrant | 新进入者 | New firm joining the same industry | 加入同一行业的新企业 | A new budget airline | 一家新的廉价航空公司 |
| Substitute | 替代品 | Different industry, same customer function | 不同行业、满足同一功能 | Train travel instead of a domestic flight | 用火车出行替代国内航班 |
7. Force 5: Intensity of Rivalry Among Existing Competitors |
Rivalry is the force students describe most easily but analyse most weakly. In exam answers, you must explain why rivalry is intense, not simply state that there are many competitors. Rivalry is intense when there are many equally balanced competitors, when industry growth is slow so firms fight for market share, when products are undifferentiated, when fixed costs or storage costs are high, and when exit barriers keep loss-making firms in the market.
Price wars, heavy advertising, frequent product launches and costly promotional battles all destroy industry profitability. Where rivalry is based on price, all competitors tend to lose; where it is based on differentiation, some firms can earn superior margins.
- Slow growth 增长缓慢: zero-sum competition for share.
- High fixed costs 高固定成本: firms must fill capacity, so they cut prices.
- High exit barriers 高退出壁垒: specialised assets, redundancy costs and emotional attachment keep firms in.
- Diversity of rivals 竞争者类型多样: different strategies and objectives make the market unpredictable.
Rivalry ↑ when (Number of Rivals ↑, Growth ↓, Differentiation ↓, Fixed Costs ↑, Exit Barriers ↑)
8. Industry-Level Analysis, Not Firm-Level |
It is important to note that the Five Forces framework is not about describing the attractiveness of a single company but about the entire industry. Therefore, the analysis must be conducted at the industry level, considering all players.
This means you must define the industry precisely. Is the relevant industry "UK grocery retailing", "online grocery delivery" or "convenience stores"? The boundaries you choose change the analysis completely: the bargaining power of buyers is far higher in the concentrated supermarket industry than in a niche farm-shop segment.
Two additional refinements are worth mentioning for top-band answers. First, Porter later acknowledged that complementary products and services can raise profitability, which is why some textbooks discuss a sixth force - complementors. Second, the government can influence all five forces through regulation, taxation and trade policy, which is where a PESTLE analysis links neatly to the Five Forces.
- Dynamic, not static 动态而非静态: forces change as technology and regulation evolve.
- Relative, not absolute 相对而非绝对: a force is judged strong or weak relative to other industries.
- Structure, not conduct 结构而非行为: the model explains context, not individual managerial skill.
9. Barriers to Entry and Switching Costs |
Two concepts appear repeatedly in IB and Edexcel mark schemes and deserve separate attention: barriers to entry and switching costs. Together they often determine three of the five forces, so applying them consistently is an efficient way to score analytical marks.
Barriers to entry protect incumbents' margins. High barriers mean a low threat of entry and sustained profitability; low barriers mean profits attract entrants until returns fall toward the competitive level. Barriers can be structural (scale, capital, technology) or strategic (branding, patents, exclusive contracts, retaliation).
Switching costs are the one-off costs - money, time, risk or psychological effort - that a customer bears when changing supplier. They raise supplier power and buyer lock-in, and they reduce the threat of substitutes. Common examples include software licences, mobile contracts, banking standing orders, and machinery that requires retraining.
|---|---|---|---|---|---|
| High entry barriers | 高进入壁垒 | Entrant threat ↓ | 进入威胁↓ | Protects long-run margins | style="border:1px solid #ccc;padding
